2024 CSM Coverage by Segment

| segment | Accounts per CSM |

| Mid-Market | 35 |
| Enterprise | 10.5 |
| Metric | SMB | Mid-Market | Enterprise | Overall |
|---|---|---|---|---|
| CSM book of business (ARR per CSM) | $1.2M | $1.6M | $2.5M | $2.5M |
| Accounts per CSM | 110 | 35 | 10.5 | 21.5 |
| CSM headcount (median) | 3 | 3 | 5 | 12 |
| AE headcount (median, for contrast) | 7 | 6 | 4 | 13 |

At the enterprise segment, median CSM headcount (5) exceeds median AE headcount (4): enterprise-focused companies already staff retention more heavily than acquisition, presumably because a $2.5M book justifies the head. In SMB the ratio inverts, 7 AEs to 3 CSMs, an acquisition-weighted structure serving the segment where a single CSM carries 110 accounts, the thinnest coverage in the survey. Inference
The Sales-Org Headcount Mix
The mix is the median 37-person sales organization split into its five roles (2025 Survey, p. 29). Two roles dominate and the rest trail: account executives at 33% and customer success managers at 32%, then SDR/BDR/ADR roles at 16%, sales engineers at 13%, and channel or partnership managers at 6%.

Customer success managers are the second-largest role in the sales organization, effectively tied with the account executives at the top. At the median company that 32% share is about 12 CSMs on a 37-person team, which is exactly the median CSM headcount reported separately on p. 30, so the two cuts of the survey describe the same organization. Two revenue-facing roles staffed at equal weight is what makes the measurement gap in the next section so stark.
The Measurement Asymmetry
A mid-market CSM carries 35 accounts; an SMB CSM carries 110. At 110 accounts, a CSM working a standard year has roughly two working days per account per year, and the segment-level loss data (SMB-heavy books churn hardest) is consistent with coverage that thin. But the sharper finding is asymmetry, not capacity.
The staffing pattern and the loss pattern are two views of the same choice: acquisition roles outnumber retention roles in exactly the segment with the highest per-CSM load and the highest losses. Inference See The Invisible Function for the full deep dive on why CS spend itself has never been measured, and Support as System Intelligence for the adjacent measurement gap in Customer Support.
This section underwrites The Churn Tax, The NDR Crisis, and the measurement-asymmetry argument in Why the System Persists.
Frequently asked questions
What does the CS measurement asymmetry finding actually mean?
The survey tracks a defined output metric for sales, AE productivity measured as new-logo plus expansion ARR per AE, but for Customer Success it measures only capacity: books, account loads, and headcount. No retained-ARR-per-CSM or expansion-per-CSM series exists anywhere in the certified catalog.
How many accounts does an SMB customer success manager carry?
An SMB CSM carries 110 accounts, versus 35 for a mid-market CSM and 10.5 for an enterprise CSM, the widest coverage spread in the survey. At 110 accounts a CSM has roughly two working days per account per year, coverage that is monitoring rather than intervention.
Why does the CS staffing pattern matter for retention?
CSMs are 32% of sales-org headcount, near parity with account executives at 33%, yet the third of the go-to-market organization responsible for defending the 86% of ARR that renews each year has no productivity benchmark anywhere in the industry’s benchmark survey.
How large is an enterprise customer success manager's book?
An enterprise CSM carries a $2.5M book of business, more than double the $1.2M book carried by an SMB CSM. Enterprise-focused companies also staff CS more heavily than acquisition there, with median CSM headcount of 5 exceeding median AE headcount of 4.
